I would start by understanding the problem behind the requested solution. What approval process exists today? What is painful: speed, errors, compliance, visibility, workload, customer experience, or audit trail? Who submits requests, who approves them, and what happens after approval? Then I would map the workflow: request creation, required fields, validation, routing rules, approval levels, escalation, rejection, resubmission, notifications, reporting, audit logs, and exceptions. I would also ask about volumes, SLA expectations, compliance requirements, user roles, and integration with existing systems. Important requirements include approval rules, permission model, business logic, edge cases, reporting, and non-functional needs such as security, performance, uptime, and auditability. I would avoid accepting “automated approval system” as the requirement. The requirement is the business outcome and rules. Automation may be the right solution, but only after the process and decision logic are clear.

Framework — Current state -> bottlenecks -> root cause -> future state -> metrics
First map the current onboarding process from customer signup to full activation. Identify each step, owner, system, handoff, dependency, approval, document requirement, and exception path. Then collect cycle time by step rather than only total duration. I would segment onboarding by customer type, product, region, risk level, and channel. The 10-day average may hide simple customers who complete in 2 days and complex customers who take 20 days. Root causes could include manual data entry, missing customer documents, compliance review backlog, unclear ownership, duplicate approvals, system integration gaps, or customers waiting on instructions. Assume we have orders, order_items, and products. The important first step is identifying the grain. Revenue may be stored at order level or item level. If product category is at item level, we should aggregate item revenue by category rather than joining category directly to order-level revenue and duplicating totals. The query should join order_items to products on product_id, join to orders for order date and status, filter to completed orders, group by date_trunc month and product category, then sum item revenue. If refunds or discounts exist, clarify whether revenue should be gross or net. A strong answer also mentions validation: compare total monthly revenue from the query to a finance or source-of-truth revenue report, check for missing product categories, and inspect whether canceled or test orders are excluded.

Segmenting the decline is critical. A total 15% decline may come from one channel, one product line, one geography, or one customer segment. Documentation questions test whether your work can be understood, built, tested, and maintained. Good BA documentation reduces ambiguity and prevents expensive rework.
Framework — User -> goal -> value -> testable conditions
A useful user story describes who needs something, what they need, and why it matters. The common format is: As a [user], I want [capability], so that [benefit]. The value statement matters because it helps the team make tradeoffs. Acceptance criteria should be specific and testable. They define what must be true for the story to be complete. Good criteria cover happy path, validation, permissions, error states, edge cases, data rules, and non-functional needs when relevant. Example: As a support manager, I want to filter tickets by priority and SLA status so that I can identify urgent work. Acceptance criteria could include available filters, default state, combinations of filters, empty-state behavior, permission rules, export behavior, and performance expectations. A Business Requirements Document explains the business problem, objectives, scope, stakeholders, high-level requirements, assumptions, constraints, and success metrics. It answers why the work matters and what business outcome is needed. A Functional Requirements Document describes what the system must do in more detail: workflows, business rules, fields, permissions, integrations, reporting, and exceptions. It helps technical teams understand required behavior. A user story is a smaller delivery unit used in agile teams. It describes a user need and acceptance criteria that can be built and tested within a sprint or increment. The exact documents vary by company. The important point is that documentation should match delivery model and risk. A regulated banking workflow may need heavier documentation than a small internal dashboard change.

Systems, QA, and UAT Questions
Business analysts often sit between business users and delivery teams. Interviewers may test whether you can support development, QA, user acceptance testing, rollout, and adoption.

I would use diagrams, examples, and sample data to reduce ambiguity. I also ask engineering for options and tradeoffs. My job is not to design the system alone; it is to ensure the solution still meets the business need and that tradeoffs are visible to stakeholders. First clarify the business goals for the period. Prioritization should tie back to outcomes such as revenue, compliance, customer experience, cost reduction, risk reduction, or operational efficiency. Then evaluate each request on business value, urgency, regulatory or operational risk, user impact, effort, dependencies, and confidence. A lightweight scoring model can help, but I would not use it blindly. Some requests are mandatory because of compliance or critical incidents. I would group requests into must-do, high-value, quick wins, dependencies, and defer. Then align with stakeholders transparently: what is selected, what is deferred, why, and what evidence would change the decision. A strong BA also looks for duplicates or root causes. Twenty requests may represent five underlying problems. Solving the root cause can be better than delivering many disconnected requests.

I would evaluate both quantitative and qualitative value. Current cost is 40 hours per month times fully loaded labor cost, plus error cost, delay cost, audit risk, and opportunity cost. Then estimate automation cost: engineering or vendor cost, maintenance, exception handling, controls, testing, training, and integration with source systems. Some reconciliation processes are simple and repetitive; others require judgment and may only be partially automatable. I would also analyze volume growth. I translate the constraint into business impact. Instead of saying “the API cannot support that,” I would explain what it means: higher cost, longer timeline, lower reliability, security risk, manual workaround, or delayed launch. Then I present options. For example: option A delivers the full requirement in eight weeks, option B delivers the core workflow in three weeks with manual exception handling, and option C uses an existing tool but has reporting limitations. Each option should include tradeoffs. Visuals and examples help. A simple diagram, sample workflow, or mock data can make constraints concrete. I avoid technical jargon unless necessary, and I confirm understanding. The goal is not to make stakeholders technical. The goal is to help them make informed decisions.
